Ratings are a lagging indicator. They tell you something is wrong, but not what. Topics are the leading indicator — they tell you what is wrong, while there's still time to fix it.
Why topics matter more than ratings
A drop from 4.5 to 4.4 over a month is too small to act on. A 30% spike in "wait time" mentions is concrete, actionable and fixable. Topic dashboards turn a vague concern into a specific fix.
Case 1 — Wait time spike
Spanish restaurant group, 6 locations. "Wait time" mentions jumped 60% in two weeks at one property. Manager investigated, found the kitchen sous-chef rotation had been compressed. Restored full rotation. Mentions normalized in 11 days; rating recovered from 4.4 → 4.6 over the next 30 days.
Case 2 — Front-desk drift
Hotel chain, 14 properties. "Front desk" sentiment turned negative at three properties simultaneously. Common factor: new shift management system rolled out 30 days earlier. Reverted the system at affected sites, rebuilt rollout plan with floor-level input.
Case 3 — Menu pricing pushback
Tapas group raised prices 8% in January. "Price" mentions tripled across all 4 locations. Pricing was correct (cost inflation), but customer expectation hadn't been set. Added a one-line "fresh ingredients, fair prices" message on menus and receipts. Mentions dropped 70% in 6 weeks.
The playbook
Run topic dashboards every Friday. Flag any topic that moved more than 25% week-over-week. Send the flag with the underlying reviews to the owner of that operational area. Decide one fix. Track for two weeks. Most operational wins look like this — small, specific, repeatable.
